What the report found
Replacing iron ore reserves is getting tougher just as miners burn through them. Wood Mackenzie says the six largest producers - a group that includes BHP Group and Rio Tinto Group - collectively removed 11.1 billion tons of saleable reserves between 2016 and 2025. Only three managed to replenish the same volume they mined, and the consultancy reported that certain producers paid as much as five times the outlay of peers to secure additional reserves.
The industry has shifted from chasing growth to fighting to keep production steady.
Why costs and quality matter
As mines age, the average iron content drops, forcing companies to dig deeper and spend more to maintain output. Wood Mackenzie notes that since 2016 some miners have seen ore grades slip by up to 1.6 percentage points. The need to blend in higher-grade feed is increasing to offset waning lower-grade ore, while contaminants - such as alumina - are trending higher in certain output.
For several of the biggest miners, operating costs have about doubled since 2016. That squeeze meets softer economics: cash margins hit their peak in 2021 and now sit around $50 to $60 a ton, leaving less buffer to absorb higher costs or weaker prices.
