The Shortfall Meets a Shrinking Crew
Homebuilders are trying to deliver more houses with fewer skilled hands. The National Association of Home Builders pegs the current shortfall at roughly 1.2 million homes in its 2026 Housing Outlook. Nearly 300,000 construction roles were open as 2025 ended, and NAHB estimates the industry must bring in about 740,000 workers a year to offset growth, retirements, and people leaving the field.
That squeeze shows up in time and money. NAHB chief economist Robert Dietz estimates that labor gaps alone saddle builders with about $11 billion a year in extra expense and lost production, stretching the typical project timeline by roughly two additional months.
Productivity is part of the story too. Since 1993, residential construction productivity has climbed only about 16%, while the broader economy improved by more than 50%, Dietz said.
So are robots the quick fix? Not yet. Asked if automation is already moving the productivity needle, Dietz said, "It's too early." He added, "There's no single, simple, scalable solution," noting that output is also capped by permitting and compliance expenses, limited land, stressed supply chains, and financing. Early results show robotics can deliver real gains on individual projects, but so far those wins are too narrow to meaningfully dent the national shortage.
Where Robots Help Now
Skip the sci fi image of a robot hanging drywall. The useful stuff today focuses on preventing mistakes, lining up the trades, and repeating tight, task specific jobs. That matters because construction sites are moving targets.
Tessa Lau, founder of Dusty Robotics, said factories are easier to automate because the work repeats in a fixed setting, while a construction site keeps changing around the machine. Patrick Murphy, chief investment officer at Florida based Coastal Construction, sees that variability on the ground: designs, soils, architects, subcontractors, materials, and owner demands often differ from job to job, which makes repeatable automation tough.
Vineet Kamat of the University of Michigan, whose research focuses on construction robotics, says the clearest wins right now are in repeatable, tightly bounded tasks - think layout, factory automation, and niche operations like drilling, fastening, and moving materials. Today's payoffs skew toward accuracy, lower mistake rates, and greater throughput, not wholesale substitution of human labor.
Lau's own remodel drove home the problem. During her own remodel, a plumber put the incorrect fixtures into two bathrooms, a mistake discovered only after tiling, forcing demolition and a do over. The issue, she realized, was breakdowns in communication from the drawings to the trades on site. Dusty's FieldPrinter tries to close that gap by taking digital drawings and printing them directly on the floor, marking walls along with plumbing, electrical, and mechanical locations, plus text, images, and QR codes so every trade is working off the same instructions.
Dusty reports that a single operator can print layout for about 10,000 to 15,000 square feet in a day - as much as 10x quicker than conventional approaches. After adopting Dusty's multi trade layout, Skanska reported a 75% drop in rework and cut the layout portion of its schedule by 35%.

Aaron Love, president and CEO of Oh Snap Layout, is using the tech in Southern California homebuilding, combining robot-produced layout with prefab wall panels, precut components, and other off-site techniques. He noted the largest improvements show up when framers, electricians, plumbers, and HVAC crews follow one shared, coordinated layout, which reduces duplicated work and back and forth. Love said that approach shortened the shell timeline to about 11-12 days, down from roughly 21. Builders are still working out how much those speedups save across the whole build, he added, because you need coordination and buy in from multiple trades and more data to quantify all the savings. "We're in that prove-it phase," he said.
Factories Are Quietly Doing More of the Building
The biggest near term productivity bump may come from moving more work indoors. With an aging workforce and fewer available workers, Japan has pushed residential robotics out of necessity, treating homebuilding like an advanced car plant. Developers there build about 80% of a home by robots inside highly controlled factories, then complete the final assembly at the job site. Inside these plants, firms such as Sekisui Heim use robots to handle welding, frame structures, and move materials.
Kawasaki Robotics reports that at a Sekisui Heim plant, deploying industrial robots boosted daily throughput from 55 to 65 housing units and cut the operator headcount by 20. Sekisui Heim estimates the investment will pay for itself in roughly three years.
Murphy called factory automation "a little bit less sexy" but pointed to real progress, including factory-made wall assemblies and prefab bathroom, kitchen, and laundry pods. He said the facility turns out materials sufficient for roughly 7,000 homes each year. Murphy said Renco buildings go up in roughly one-sixth the time it takes with traditional wood, concrete, or metal framing, and overall project timelines drop by about 30%-40%.
Factory precision speeds up tasks that are not automated too. When a 10-by-10 room shows up built to the precise size, Murphy said, manufacturers can pre-make windows, doors, cabinets, tile, and other pieces. "Time is money," he said.
"Shorter schedules mean lower financing costs and fewer expenses associated with keeping a job site operating." The rub is that when plans shift, the time and cost advantages fade because factories must redo engineering and programming, which undercuts the gains from repeating the same design. For that reason, he said, tract housing, multifamily developments, and other repeatable building types are likely to see the earliest large-scale benefits.
What This Means For Your Money
Robotics and prefabrication are already making specific parts of homebuilding faster and less error prone, but they are not a magic wand for the housing shortage. Dietz's take is the through line: it is still early, and supply is constrained by more than labor.
For investors, the signal to watch is standardization. Tools that prevent mistakes, keep every trade aligned, and push repeatable work into factories have the clearest path to measurable payoffs. If a system cuts rework or shaves weeks off schedules, those savings add up across projects even if robots are not painting walls anytime soon.
